Lean portfolio prioritization in an international automotive company

By introducing lean-based portfolio prioritization with WSJF, the international automotive company created transparency across its IT project portfolio, accelerated management decisions, and established a sustainable, economically sound control process.

The customer

An international automotive company wanted to bring more transparency and focus to a growing, complex IT project portfolio. The goal was to clearly prioritize projects according to their business value and accelerate decision-making processes.

Based on successful experiences in another national organization, it was decided to introduce a lean-based prioritization approach—in particular WSJF (Weighted Shortest Job First)—and adapt it to local requirements.

The KEGON solution

1. Rapid enablement for executives

In a compact remote training course, management and key roles were introduced to the economic fundamentals of lean portfolio prioritization.
Participants gained immediately applicable knowledge on agile estimation, cost of delay, job size, and the practical application of WSJF.

2. Joint prioritization of all IT projects for 2026

In an onsite workshop, the method was applied directly to real IT projects.
Together with the decision-makers, an initial prioritized project portfolio was created – transparent, comprehensible, and economically sound.

3. Establishment of a recurring control cycle

The first quarterly lean portfolio prioritization workshops per domain were moderated, and management was supported in establishing a regular decision-making rhythm. A local team was introduced to the method in order to anchor the working method in the long term.

4. Optional lighthouse project for quick wins

Additional support was offered for further development – from executive consulting and management coaching to assistance with backlog prioritization and documentation.
This resulted in a lighthouse project that serves as a model for other areas.
