How ADG, in collaboration with KEGON, realigned a stalled transformation and sustainably embedded it within the organization through clear value streams, structures, and empowerment.
Initial Situation
Launched in 2021, stalled in 2023: ADG-Apotheken-Dienstleistungsgesellschaft mbH (ADG) had already introduced new organizational structures, iterative work methods, and feedback cycles—but the intended improvements failed to take root sustainably. KEGON then conducted a comprehensive assessment: approximately 40 interviews, cross-functional workshops along the value streams, and the identification of 22 prioritized areas for action formed the basis for a new vision and a sustainable transformation roadmap.
The KEGON solution
Since May 2023, KEGON has been providing ongoing support to ADG at the team, ART, solution, and portfolio levels. A sustainable transformation architecture was established, featuring a dedicated transformation team, governance structures, and a sounding board, as well as several Agile Release Trains (ARTs) with cross-functional teams. Managers, agile roles, and employees were empowered through training, workshops, and on-the-job coaching—ranging from Agile Leadership to Scrum and Product Ownership to scaled agility based on SAFe. The program was supplemented by a self-directed digital e-learning offering on agility, Scrum, Kanban, Flight Levels, OKR, and business agility.
The Result
By reorganizing the value streams, the organization is now consistently focused on creating customer value, and corporate and product strategies are closely aligned through shared prioritization mechanisms. Transparent communication and decision-making structures ensure traceability, and roles and responsibilities have been defined and trained for across the entire organization. Today, approximately 350 employees benefit from clearer priorities, greater transparency, and a noticeable increase in self-efficacy—the foundation for a transformation that ADG is now continuing to develop on its own.
