
The implementation of SAFe® has led to lasting improvements in delivery capability, predictability, and product quality within a complex embedded development environment.
Initial situation
An embedded development department was responsible for software development for various control units in the automotive sector. The teams worked in a complex multi-project environment with frequently changing priorities, requirements, and schedules dictated by overarching vehicle projects. The goal was to increase transparency and predictability in development, meet deadlines for vehicle projects more reliably, and simultaneously improve product quality in the long term.
The KEGON solution
KEGON supported the implementation of a lean SAFe approach tailored to the organization’s size at the time, which consisted of three development teams and one testing team. The focus was on consolidating Scrum practices, introducing Team-of-Teams collaboration—including PI Planning—and standardizing tools, quality metrics, and development processes.
Through targeted training, workshops, and support for Scrum and SAFe events, the teams were prepared for scaled collaboration. In the following years, the focus shifted to topics such as quality management, automation, continuous improvement, and the further development of the Agile Release Train.
Results
What began as a small development group evolved into an established Agile Release Train with more than 50 developers. Thanks to greater cross-functional collaboration among teams, improved transparency, and a consistent agile approach, both delivery capacity and product quality were significantly enhanced.
In addition, a culture of continuous improvement emerged, leading to greater personal responsibility, increased employee motivation, and sustainably improved predictability in a dynamic project environment.
