Initial situation
A leading company in the defense and security electronics sector aimed to significantly expand its market position and double its revenue within a few years. In addition to targeted acquisitions, a substantial portion of this growth was to be achieved by improving the company’s own operational capabilities.
Particularly in the areas of program management, engineering, and operations, the challenge was to sustainably improve delivery capability, transparency, and collaboration. The agile transformation was still in its early stages at the outset. Scrum was intended as the working model for the development teams, while SAFe was to be introduced as the framework for coordinating and managing cross-team collaboration.
The transformation was under significant time pressure and was to be managed in a measurable way using defined metrics.
The KEGON solution
KEGON supported the newly established Lean Agile Center of Excellence (LACE), acting as the central transformation unit, in planning and implementing the SAFe rollout. Together, they developed a transformation roadmap, identified the first Agile Release Trains, and prepared for their launch.
A particular focus was placed on the launch of the first Agile Release Train. This was deliberately designed as a pilot and learning environment to simultaneously train internal experts and future SAFe Practice Consultants (SPCs). Through close support during the preparation, the first PI Planning, and the subsequent implementation, practical knowledge was built up and directly embedded within the organization.
In addition, KEGON supported the establishment of suitable structures, roles, and working methods for cross-functional collaboration. Complementary, target-group-specific training sessions were conducted for executives, Agile Release Train roles, and teams.
Experienced KEGON consultants supported the organization through coaching, facilitating key sessions, and temporarily assuming critical roles such as Release Train Engineer or Scrum Master to accelerate the transformation and ensure knowledge transfer.
Results
The successful launch of the first Agile Release Train, along with the targeted training of internal SPCs, managers, role holders, and teams, laid the groundwork for an agile development organization.
Once the rollout was complete, responsibility for the further development of the agile organization was gradually handed over to the internal experts who had been trained.
